The Elder Collective
Decision infrastructure for high-stakes work with AI.
AI is becoming the interface for judgment — with no memory of whether its advice was right. We build the missing layer: a record of what was known, assumed and contested before action — and an honest review after the outcome.

| A fixed-scope review of how your team works: where AI saves real time, where it introduces risk, and what to leave alone. You get a written plan, in priority order. | Hands-on sessions in Claude, Claude Code, and Cowork — run on your team's actual work, not demos. People leave with automations they built themselves. | We build it with your team and hand it over documented — working systems your people can run, modify, and trust without us in the room. |

The framework
Three questions every consequential decision has to survive.
What do you actually know?
Most of what reaches a decision-maker is inference dressed as fact. Separate what is sourced from what is assumed — and keep the provenance of every claim.
What are you not hearing?
A confident answer can compress genuine disagreement into false consensus. The dissent that got smoothed over is usually the thing the decision turns on.
What can't be undone?
Reversible calls deserve speed. Irreversible ones deserve a record. Knowing which is which — before you act — is most of the discipline.
Every field that studies choice treats the decision as an output. We treat it as the object of study — framed, sealed before the outcome is known, and graded when reality answers. Measured in primitives that hold whether the decider is a human, an AI, or both:
The product
Orient before you act.
Elder is an AI chat client with an orientation layer on every substantive response and a sealed ledger for consequential decisions. It shows what is sourced, inferred, assumed and contested — and what the decision actually turns on. A prompt can challenge the frame. Elder creates the record.
facts · assumptions · missing voices · confidence — sealed before the outcome is known
human judgment stays central · dissent is preserved, not compressed
what happened · why · what the record missed — process and outcome graded separately
E L D E R
Elder never decides for you. It records the reasoning before the decision — and tests it against what happens next. A good result does not always mean the reasoning was good; Elder grades them separately.
Currently invite-gated. Entry requires an invitation.
The open corpus
Grounded in the record of how decisions have actually gone.
Elder's evidence layer is open: a cross-disciplinary corpus with passage-level provenance and preserved disagreement — contemplative traditions beside commission reports on institutional failure, decision theory beside the documented catastrophes it failed to prevent.
